In 30 seconds
  • AI agents inherit everything in your Salesforce org: the good, the messy and the risky.
  • Only 8% of organisations say their data is ready for agents in production.
  • Fix the org first and the savings follow. A five-step framework is below.
An Org Genome visualised as a DNA helix, with strands for licences, permissions, integrations, automation and data, marked healthy, at risk or critical.
Your Org Genome: licences, permissions, integrations, automation and data.

Every Salesforce org builds up years of decisions: every field, flow, integration, licence and permission. Each made sense at the time. Together, they define how your business really runs, and almost nobody has read them end to end. I call this your Org Genome. Like DNA, it is invisible from the outside, but it shapes everything your org does.

For a decade, people worked around its flaws. They exported to Excel, double-checked reports and asked the colleague who "knew how it worked". AI agents will not work around anything. They inherit your Org Genome exactly as it is, and act on it at machine speed.

Why CIOs are losing money on AI agents

  • Wrong answers: an agent grounded in contradictory knowledge answers confidently and wrongly, and every escalation eats the saving it was meant to deliver.
  • Over-broad access: an agent with too much access exposes data in seconds. One incident can cost more than a year of savings.
  • Bad data: an agent acting on duplicate or stale records picks the wrong customer, and the rework lands back on your people.
  • Fragile automation: agents built on layers of old flows break with every release, turning savings into maintenance.

Gartner predicts that through 2026, organisations will abandon 60% of AI projects not supported by AI-ready data. Meanwhile, Zylo's 2026 SaaS Management Index found the average organisation uses only 54% of the software licences it pays for. The model is rarely the problem, and the money for AI is often already inside your org.

Four questions to answer before your next agent goes live

  1. Speed: can we change agents safely every week, or does every release risk breaking something?
  2. Savings: is every licence and app earning its cost, or could that spend fund the next agent?
  3. Security: what can each agent see and do, and can we prove it to an auditor?
  4. AI readiness: are our data and knowledge clean enough for agents to reason on?

Most leaders can answer one or two with confidence. Very few can answer all four with evidence.

The fix: a five-step framework

1

Read

Map your Org Genome: every field, flow, integration and permission. AI-assisted analysis now does this in days.

2

Price

Put a dollar figure on every finding. A CFO acts on money, not "technical debt".

3

Fix

Make it safe first: least-privilege access for agents and clean grounding data, before go-live.

4

Fund

Recover idle licence and app spend, and use it to pay for the first AI phase.

5

Track

One score across speed, savings, security and AI readiness, reviewed every quarter.

The question for Monday. The winners of the agentic era will not be the companies with the most AI agents. They will be the ones whose platforms those agents can trust. Ask your team the four questions above. If the answers come back fast and with evidence, you are ahead.

If your Salesforce org feels too complicated to answer them, send me a note. I'm happy to share how other leaders have tackled it. Srinivas Bheemanapalli, CTO, Auriforce
